What 20+ Founders Taught Me About Brand Clarity
When I first began the Brand Foundation Live Series, I thought I was creating a space to help founders build stronger brands. Two years later, after accompanying more than twenty visionary founders through the experience, I no longer think that's an accurate description of the work.
The series has become an unexpected research project.
Founders entered the space wanting to clarify their positioning, refine their messaging, articulate what made their work different, or build a brand that felt more coherent. These were valid and necessary objectives, and we worked on them slowly and deliberately over the course of 6 to 8 weeks.
Yet across every cohort, one pattern kept emerging: clarity rarely arrived where people expected it to.
From building a brand to stewarding a brand
The assumption many of us carry is that brands are designed by assembling the right strategic components: a positioning statement, a messaging framework, or a logo. Like fragmented parts of a body that eventually becomes whole.
Much of the branding world is also built around the language of ownership. We speak about building a brand, creating a brand, controlling perception or crafting a narrative. The underlying assumption is that the founder is responsible for constructing a coherent identity that can then be communicated to the world.
A brand does require intention, discernment and thoughtful design. But beyond that, I believe it asks for devotion. It asks to be tended to, to be stewarded.
This has become the foundation of everything we do at State of Sage.
When I began looking at brands through this lens, many of the struggles founders brought into the room started to make sense. They were carrying the weight of believing they had to constantly produce new ideas and become the sole source of energy for their business.
Their relationship to the brand had become extractive.
Inside the series, we begin exploring a more reciprocal relationship, because strategy without relationship often produces brands that are coherent on paper but disconnected in practice.
We shift from: “I am the brand” to “I steward the brand”.

Another observation became impossible to ignore: it is incredibly difficult to see our own work clearly.
When you live inside your work every day, it becomes almost impossible to distinguish what feels obvious from what is genuinely distinctive. The ideas that come most naturally to us are often the ones we overlook.
Brand work, then, becomes reflective work.
Through the group container, folks find mirrors and help each other notice patterns, language and qualities that have been difficult to recognize from the inside.
One of the clearest patterns to emerge over the past two years is that there is no universal starting point for brand clarity.
Traditional brand strategy often assumes that every founder moves through the same sequence: purpose, positioning, audience, messaging, identity. While each of these dimensions matters, they are not equally generative for every business.
Instead, I've come to think that every brand has its own activation point.

The Brand Foundation travels through six territories. Every founder explores each of them, yet one almost always becomes the doorway through which the rest of the brand begins to unfold.
For some, that activation point was their origin story. Revisiting the conditions that gave rise to the work revealed values and language that had gradually disappeared beneath years of professionalisation.
Others found it in community. They had spent years defining what they offered without ever deeply examining the people they felt responsible toward. When that relationship became clearer, positioning, messaging and offers shifted almost effortlessly. They might have entered our space believing they needed clearer messaging, when what they actually needed was a deeper relationship with the people they are here to serve.
Some brands discovered their activation point through language itself. Perhaps a word or sentence that carries an entire cosmology.
Each journey is different. Once that activation point comes into focus, many of the surrounding questions become easier to navigate.

Looking back, I realize the Brand Foundation Live Series has also been transforming me. Hosting the same experience repeatedly has allowed patterns to emerge that would have been impossible to see otherwise.
It has shown me that the deepest work is about cultivating a different relationship with the work itself.
That insight is shaping the next evolution of the series.
